Kori Construction: Building Consistency, Control and Connection with innDex

Kori Construction is a family-owned, award-winning principal contractor with sustained, fast growth in recent years. The business specialises in construction services to developers, occupiers and funders across the UK. Kori’s reputation is built on quality, strong customer experience, and repeat clients, underpinned by a commitment to social value. Internally, the company focuses on continually improving procedures and people, giving clear oversight and confidence in compliance and performance.

STREAMLINING BEFORE SCALING.

When Richard Ball joined Kori Construction as the Head of Health, Safety, Environment and Quality, one of his first priorities was to bring structure and consistency to the business. “We had inconsistency, we had a lack of oversight on sites,” he recalls. “So the decision was to streamline our procedures before bringing in a platform that could give us that oversight and control.”

Kori had grown rapidly but with growth came complexity. The company’s processes for inductions, RAMS, inspections and reporting were fragmented. Before digitising, Richard focused on building clear, repeatable processes so that when technology was introduced, it would allow Kori to enhance operations effectively.

That foundation paved the way for a seamless transition to innDex.

CHOOSING INNDEX: ONE PLATFORM, MANY JOBS.

The brief was simple: Kori needed one intuitive system, broad enough to cover the real work of site life.

“It wasn’t just another safety app,” says Richard. “innDex offered a wide expanse of tools such as inductions, inspections, RAMS, asset management, time management, near miss and good call reporting - all in one place. It meant our site teams could use a single, easy-to-understand system.”

Kori began with a pilot project at Stourbridge in early 2023, rolling out selected tools such as site inspections, site messaging, near miss reporting, and good calls. The trial was tightly managed, with measurable outcomes and regular review meetings. “We didn’t want to overwhelm people,” says Richard. “We focused on getting it right, proving it worked and then scaling.”

By July 2023, all Kori sites were live on innDex, with time management, inductions, RAMS, toolbox talks, inspections, and asset management fully integrated into daily operations.

COMPLIANCE IN ACTION.

During the rollout, Richard introduced the innDex Compliance Check, a bespoke inspection form he created within the platform. This allowed him to monitor how effectively each site was using the system and provided tailored feedback and training.

“I’d go on site, carry out a compliance check and use that to deliver training specific to that team,” he says. “It made adoption faster and helped us identify where people needed support. Within three months, we had full confidence that the system was embedded.”

This proactive, data-driven approach meant that Kori wasn’t just digitising processes, they were improving performance and aligning usage to company standards and ISO requirements.

DIGITAL INDUCTIONS AND TIME MANAGEMENT.

Before using innDex, workers signed in on paper; data was retyped into spreadsheets; in-person inductions delayed access. Now, digital inductions happen before arrival, so people show up competent and compliant. “It’s not just about saving time,” Richard notes. “It gives people the flexibility to digest the information in their own time and it ensures the correct ownership.”

Digital time management provides accurate sign-in/out records, automated roll calls for fire drills, and instant visibility of who’s on site. The same data stream now feeds sustainability and social value metrics such as travel distances, apprentice engagement without extra admin.

NEAR MISSES, GOOD CALLS: POSITIVE CULTURE CHANGE.

One of the most visible changes has been on safety engagement.

Since implementation Kori recorded a significant increase in near miss reporting after implementing the system, along with a 75% increase in good calls. “Before, we didn’t really have a mechanism to recognise good practice,” Richard explains. “Now, we can record and celebrate what people are doing well.”

This shift has created a culture of positive recognition and proactive safety, reinforcing engagement across teams. Site teams now take pride in sharing good calls, while management can track and acknowledge them, improving both morale and site performance.

RAMS: REVIEW, RECORD & ALIGN TO ISO.

Kori’s approach to Risk Assessment and Method Statements (RAMS) has also evolved. Previously, the process was paper-based and inconsistent. With innDex, Kori can now receive, review and record RAMS digitally, complete with custom checklists that align with ISO 45001 standards.

“What impressed me was the ability to review RAMS in-platform using our own checklist,” Richard says. “It’s not just about approving, it’s about capturing that verification process properly. It’s made the review process much more robust and transparent.”

INSPECTIONS: CUSTOMISEABLE, REAL-WORLD FIXES. 

Kori has also made extensive use of innDex’s inspection tools, from safety checks to bespoke forms created to solve project-specific challenges.
For example, when resident complaints about parking surfaced near the Stourbridge project, Richard built a parking inspection in innDex just for that site. The gateman was tasked to walk the affected road twice daily to record any problems. Because the form was project-specific, it didn’t affect other sites and the evidence trail (with timestamps and photos) reassured residents they were being heard. On the management side, Richard received instant notifications whenever the inspection was submitted, giving him real-time oversight and the ability to chase if a check didn’t land that day.

The result: A practical, repeatable way to reduce complaints and demonstrate proactive control.

ASSET MANAGEMENT BEYOND COMPLIANCE.

Asset Management has become a standout tool for Kori: it’s visual, easy to use and gives clear oversight of plant and equipment. Sites receive automatic notifications 30 days before an expiry and again on the day it expires and teams can add items quickly, then track approvals and inspections in real time. Before site visits, Richard reviews each project’s asset list to see what vehicles or equipment are on site, whether newly added items have been approved and if the correct examination certificates are attached, as well as who is completing inspections and the quality of those checks. Crucially, contractors upload their own equipment and Kori approves it, reinforcing ownership instead of site teams doing it for them. Beyond compliance for Kori, this also supports contractors’ safe systems of work by moving pre-use checks from paper to the app.

KEEP BRIEFINGS TARGETED AND RECORDED.

Using Toolbox Talks in innDex allows Kori to keep briefings targeted, recorded and tied to what’s actually happening on site. When an issue or change arises they can ensure that a toolbox talk goes to everyone on site. This complements the Daily Stand Up, for example supervisors run the stand-up at the hazard board, then share a photo and key notes through innDex so every contractor sees (and can reference) the same information. The result is quick, and provides consistent briefings that create a clear audit trail and help teams act on risks without adding paperwork.

CONNECTED TEAMS: SITE MESSAGING AND DABS. 

Kori’s teams have also embraced site messaging as a daily communication and record-keeping tool. The feature has evolved into a digital extension of their Daily Stand Up (DABS) meetings.

“Every morning, teams gather at the hazard board, discuss the day’s work, take a photo of the board, and share it through site messaging,” Richard explains. “It’s quick, clear and creates a record. It’s about keeping people informed without adding admin.”

From hazard updates to lifting operations, this real-time communication tool ensures that everyone, from supervisors to subcontractors stays connected and aligned.

CONFIDENCE, CONTROL AND CLAIMS.

The payoff for tidy data comes at handover and beyond. Where once there were piles of files to scan and archive, “now, everything’s already in one place,” Richard says. “If a claim comes in, I know the evidence is there. It’s accessible, organised, and auditable.” Leadership feels the difference too: “Our Managing Director said to me recently, ‘I don’t worry about compliance like I used to. I can see it.’"

PARTNERSHIP AND SUPPORT.

Implementation was collaborative from day one. Regular meetings with the innDex team alongside simple communication made the relationship easy. “The support has been brilliant, and has really made a difference” Richard says.

Crucially, innDex’s support also helped with people and change management. Kori could offer training to contractors and where needed, innDex would provide that training directly reinforcing ownership by subcontractors and reducing load on Kori’s site teams. Richard also notes the broader partnership feel of feeling like Kori is constantly developing alongside innDex. 

LOOKING AHEAD.

Kori continues to develop its use of innDex, testing new features such as permits and exploring turnstile integration on larger projects.

With a 100% increase in near misses reported, 75% rise in good calls, and seamless control over inductions, RAMS, and inspections, Kori Construction’s use of innDex is more than digital transformation, it’s a story of empowerment, consistency, and continuous improvement.
